# Executive Operating System MOC A map of the mechanics for running executive work — deciding, delegating, giving and receiving feedback, managing attention, and hiring and letting go. Almost all of it is drawn from the [Mochary Method](https://github.com/zlatanpham/mochary-method-curriculum) and Matt Mochary's *The Great CEO Within*. What distinguishes this body of work from most management writing is that it is **mechanics rather than philosophy**. Nothing here asks you to become a different kind of person. Each note is a protocol with steps, numbers and scripts, on the theory that behaviour changes when the process changes and not when the intention does. > [!abstract] The two claims everything else hangs off > **One.** Every meeting at every level runs the same loop — *Review* (did you do what you said, and what's the status of each priority), *Issues* (surface, decide, commit), *Feedback* (both directions). Everything terminates in an action with one owner and a date. Alignment and trust are byproducts of the loop closing, not things you build directly. > > **Two.** The quality of a decision is a function of the emotional state of the decider. So the first move on any hard problem is to check the state, not to solve the problem. --- ## The inner game Decision hygiene wearing the clothes of emotional work. This is the layer beneath everything else, and the ordering constraint in [[The Motivation Valley]] is the one most people get backwards. - [[Fear and Anger Give Bad Advice]] — why the brain's output in these states feels like analysis and isn't - [[Shifting Out of Fear and Anger]] — the exits, and why detection has to be outsourced - [[Emotions as Tense and Valence]] — five emotions, sorted by when they point and whether they read good or bad - [[The Motivation Valley]] — find joy *before* you dismantle fear, or you get stuck between them - [[The Drama Triangle]] — villain, victim, hero: getting the worst information onto the table - [[100% Responsibility]] — the escape route, and the highest-yield question in the whole method - [[Repair, Rewind, Redo]] — cleaning up a bad moment, with a third step that apologies don't have ## Attention and energy Where the leverage is for anyone whose calendar is built from other people's requests. - [[Top Goal]] — two protected hours a day, and the ramp that makes it stick - [[The Energy Audit]] — evidence about what energises you, replacing theories about what should - [[The Zone of Excellence Is the Danger Zone]] — the trap built out of everyone else's rational behaviour - [[Boredom Is a Precondition for Creativity]] — why the thinking you most need can't happen between meetings ## Execution - [[Actions Must Be Inputs]] — if it depends on someone else, it isn't an action - [[Bias to Action Is a Two-Minute Rule]] — the value with a number attached - [[Impeccable Agreements]] — precisely defined, fully agreed, and explicitly not applied to stretch goals ## Decisions - [[Write Before You Talk]] — only three things genuinely need a room - [[Issue, Proposed Solution]] — three lines, and an instruction that fights professional instinct - [[Type 1 and Type 2 Decisions]] — one-way doors are rarer than they feel - [[Separate the Decision from the Implementation]] — the best debugger for a decision stuck for weeks - [[RAPID]] — for when the group is too large or won't converge - [[The Loudest Voice in the Room]] — a distortion caused by position, not personality - [[The Rotating Challenger]] — a licensed exception to it ## Ownership - [[Directly Responsible Individual]] — "one of you please get this done" reliably produces nobody - [[Areas of Responsibility]] — every function mapped to exactly one name - [[Clean Escalation]] — the difference between escalating and complaining ## Feedback The part most likely to be uncomfortable and most likely to matter. Note the sequencing: [[Praise Earns the Right to Critique]] is a prerequisite, not a nicety. - [[Praise Earns the Right to Critique]] — four to eight specific acknowledgements first - [[Absolute Feedback]] — a number every month, so nobody is ever surprised - [[The Five A's of Receiving Feedback]] — and why silence from your team is rational - [[Making People Feel Heard]] — more impactful than acting on what was said - [[Withholding Feedback Is Self-Fulfilling]] — the most expensive management mistake available - [[Difficult conversations are a sequencing problem]] — almost every instinct here is backwards ## People - [[The Magic Questions]] — eight questions, five minutes, monthly - [[I Intend To]] — informed without being the bottleneck - [[The Anti-Sell]] — a retention mechanism disguised as a recruiting one - [[Shadowing Beats Briefing]] — thirty to sixty days before taking anything over - [[Firing Well]] — including the self-interested case for doing it decently --- ## If you only install four things > [!tip] The short list > 1. **[[Top Goal]]** — two hours a day, protected, on one thing. > 2. **[[The Energy Audit]]** — monthly, no neutral hours allowed. > 3. **[[Issue, Proposed Solution]]** — nothing gets discussed until it's written, including what you did to create it. > 4. **[[I Intend To]]** — stop being the approval gate. ## Where it disagrees with itself This is a working body of practice rather than finished doctrine, and it is more useful for knowing where the tensions are. On boards, one source treats them as a risk to be managed with packet discipline and homework; another opens with "be transparent, be vulnerable." Which applies depends entirely on how much trust already exists. On offsites, one document puts bonding on day one and planning on day two; another reverses it. On feedback, the older material uses *Like / Wish That* while the 2023 templates use the absolute 1–5 scale — both remain in use. And the evidence for [[Shadowing Beats Briefing]] is early-stage and self-reported rather than measured. ## Related maps and adjacent thinking [[Maps of Content (MOCs)]] | [[085 Systems MOC]] | [[First Principles and Mental Models MoC]] [[Operating Principles]] | [[Personal Principles]] | [[Venture Building Operation Principles]] | [[Venture Building Manifesto]] [[Conscious Leadership]] | [[Level 5 Leadership]] | [[First Who, Then What]] | [[Founder Mode]] | [[Constructive Developmental Theory]] | [[Jamie Dimon - Management Lessons]] | [[Lessons from the Titans - Key Principles for Progress]] | [[Operating Principles for Growth - Mark Leonard & Constellation Software]] [[Meetings]] | [[Hiring Questions]] | [[Step 8 - Hiring]] | [[Habit System]] | [[Five Step Process]] --- ```dataview TABLE file.mtime AS "Last Edited", length(file.outlinks) AS "Links Out" FROM #executive-os WHERE file.name != "Executive Operating System MOC" SORT file.name ASC ```
