# Rimau — Map of Content
A map of the **ideas** behind Rimau — a company built on the claim that palm oil's real problem is that nobody can see inside it. Five ideas stack: opacity is the root cause of everything else; regulation is turning opacity into a legal problem; the fix enters through the most hated three months of the year; privacy is what makes a transparency product sellable; and compliance data is the deposit that funds everything after it. The company facts come last, on purpose. Start anywhere and follow the wikilinks.
> [!abstract] How to read this map
> Five layers, bottom to top. A **thesis**: successors walk away and capital stays out because the industry is illegible. A **forcing function**: MSPO, e-MSPO and EUDR are converting opacity from inconvenient to non-compliant. A **wedge**: [[Rimau/Rimau Anthesis - The Wedge Product|Anthesis]], which takes a three-month audit scramble down to a week. A **trust posture**: private by default, shareable by choice — the [[Rimau/The Transparency Paradox|paradox]] encoded in the product. And a **flywheel**: compliance records train the models that justify the hardware that automates the compliance. Read top to bottom for the story, or jump to [[#The company, compressed]] for the deal facts.
> [!info] At a glance
> - **What** — An AI-native MSPO compliance readiness platform for small and medium Malaysian palm oil estates. Ingest paper, map to the 88 indicators, surface gaps privately, file the monthly e-MSPO declaration, assemble the audit pack.
> - **Core idea** — Opacity is the industry's root problem, and regulation is about to make it illegal. Compliance is the ignition, **legibility is the moat**.
> - **Wedge** — Replaces a RM9–12.5k/yr consultant proxy and a three-month scramble with a RM800–1,500/month subscription. Priced against the consultant bill, not a CTO budget.
> - **Market** — 6,000+ MSPO-scope estates in Malaysia (~RM36M/yr wedge, unverified); 8,000+ certified entities; 23 certification bodies; no AI-native player on this ground.
> - **Stage** — Incorporated June 2026, Singapore. Pre-revenue: three Sabah LOIs, not signed pilots. Raising from US$1M.

## 1 · The thesis — opacity is the root problem
Most agritech sells yield. Rimau argues the binding constraint is **visibility**, and that everything the industry complains about is downstream of it.
> [!quote] The core insight
> Nobody can see inside palm oil. So successors walk away, capital stays out, and the annual audit becomes a three-month archaeology project. Fix legibility and all three move at once — because a legible estate is an **inheritable** estate and an **investable** one.

- Why capital calls the region too risky → [[Rimau/Investor ROI Insecurity]]
## 2 · The forcing function — four clocks, one paper industry
The timing argument is regulatory, not technological.
> [!note] The treadmill
> **Jan 2024** — MS2530:2022 re-audits reach every certified site. **Dec 2025** — monthly e-MSPO declarations; dealers and mills join. **Jan 2026** — the GHG module joins every declaration. **Dec 2026** — EUDR requires EU-bound palm to trace to the plot.
>
> Twelve deadlines a year, due the 5th and the 10th. The regulator's portal displays **Overdue** to the certification body. Adoption does not depend on discretionary buying.
The pain today is concrete and priced: ~3 months of prep against **88 indicators**, RM9,000–12,500 a year to a consultant proxy before certification fees, and about 85% of the evidence already digital but scattered.

## 3 · The wedge — readiness as a running state
The product's whole claim is a change of tense: readiness stops being an **event** and becomes a **state**.
> [!tip] Ingest → See gaps → Fix → Declare
> Bring photographs of paper; ==the estate never has to get organised first.== The 88 indicators become plain language. Every gap becomes a to-do with an owner and a date — **progress bars, not violations**. The monthly declaration and the annual audit pack file themselves from evidence already in the system.
>
> Today: 3 months, RM9–12.5k plus fees, once a year. With Rimau: about a week, one flat fee, every day.
The beachhead feature is **CAR drafting** — when a non-conformity lands, the corrective action response is drafted from the evidence vault and filed inside the deadline. The regulator enumerated the estate's duties in a notification list; the product manages each of them.

- Who actually uses it → [[Rimau/Buying Committee and Personas]]

## 4 · The trust posture — private by default, shareable by choice
The single best discovery in the corpus is a psychological one, and it is designed into the product rather than argued around.
> [!warning] The transparency paradox
> **Estates do not fear their shortfalls. They fear others seeing their shortfalls.** Any product that exposes gaps outward is dead on arrival — which is why transparency tools have failed here before.
>
> The answer: gaps surface only to the operator, with time to fix, and the client controls when a report is finalised. Data sovereignty is written into contracts, not marketing. And Anthesis never generates, alters or backdates a record — a timestamped trail of good-faith remediation is the operator's strongest defence.
This is also the line that separates Rimau from both its neighbours: the government rail exists to report outward, and the consultant *is* the outward eye. Neither can promise privacy and mean it.

- The impartiality rule that creates the whole market → [[Rimau/Competition and the Impartiality Line]]
## 5 · The flywheel — compliance is not the market, it's the ignition
The answer to *"isn't MSPO a small place to start?"*
> [!info] Four turns, one hub
> **1** MSPO compliance deposits structured records from businesses that were never digitised → **2** those records train plantation AI (harvest forecasting, OER loss points, grading) → **3** models demand ground truth, so hardware enters *after* the data proves what is worth sensing → **4** the sensor mesh delivers security and export-grade traceability → and a traceable estate runs its own compliance. The wheel starts again, faster.
>
> **Rimau Sentient** sits at the hub: the organisational map, from governance down to why a specific worker matters. Every turn deposits into it; every layer draws from it.
No competitor can enter at turn three — each turn requires the one before it — and the customer never changes, so each turn spins on trust already earned. ==The moat is not the software; it is the map.==

## 6 · How it sells — easy, cheap, tangible, or no sale
> [!quote] The regional operating condition
> Most APAC SMB buyers demand results in months on short contracts. The region's winners sell **localised compliance, not innovation stories.** Every feature, expense and story answers to three conditions: easy and fast to adopt, cheap with obvious value, tangible results. All three at once, or no sale.
Land one estate under the consultant cycle, expand across the group and then the mills it supplies, and stage toward certification-body partnerships. Design partners pay from day one, because **payment is the only honest signal**. Churn concentrates in the first 90 days, so onboarding runs on-site from a written playbook in the client's language — and the monthly declaration builds the habit.

## The ground truth behind all of it
The thesis was built on estates, not at a desk: **nine recorded field sessions, June–July 2025**, with the objections preserved alongside the insights.

## The company, compressed
> [!abstract] The deal facts, in one place
> - **Origin** — Rimau.ai Pte. Ltd., Singapore. Incorporated **June 2026**. Second compliance company for the founding team; the first (Bizsec) closed at a US$12.5M post-money. → [[Rimau/Company Overview and Traction]]
> - **Traction** — Three Sabah LOIs, a co-build with [[Utopia Studio MoC|Utopia Studios]] opening Gulf investor meetings, QuickBooks and ex-Wilmar advisors, nine field sessions, technical founder full-time. **No signed paying pilots yet.**
> - **Raise** — First round open **from US$1M**; 18 months to Phase 2 proof (10+ paying sites, case studies, raise-ready books). → [[Rimau/Investment Snapshot]]
> - **Reality check** — The positioning is unusually well evidenced and the regulatory timing is real. Two things are not yet proven: that an LOI converts to a paying, renewing site, and that the market is as big as quoted — the 6,000-estate figure is a conversation number, not an MPOB number, and the whole TAM derives from it. See [[3 Hard Truths of Deep Tech Commercialization]].

> [!tip] The whole thing in one breath
> Rimau treats palm oil's problems as [[Rimau/The Legibility Thesis|one problem — illegibility]], enters through the [[Rimau/The Compliance Scramble|three months every estate hates]] because [[Rimau/MSPO and the Regulatory Clocks|regulation makes that demand compulsory]], sells [[Rimau/Rimau Anthesis - The Wedge Product|readiness as a running state]] under the price of the consultant it replaces, wins trust by making gaps [[Rimau/The Transparency Paradox|private by default]], and treats every filed declaration as a deposit into [[Rimau/The Flywheel and Rimau Sentient|an organisational map]] that is the actual company being built.
