Four zones describe any activity you could spend time on. Three of them are easy to reason about. The fourth is where careers quietly stall. **Incompetence** — things others do better than you. Outsource, unless they bring you joy. **Competence** — things you do fine, and so does everyone else. Outsource, unless they bring you joy. **Excellence** — things you are genuinely better at than other people, and do not love doing. **Genius** — things you are uniquely good at and love so much that time disappears. ### **What I'm thinking about** 1. **Excellence is the trap, and the source says so plainly** – "This area is the danger zone. Many people will want you to keep doing these things, as they gain significant value from you doing them, but this is the area that you should also look to move away from. **This is the hard one.**" 2. **The trap is built out of other people's rational behaviour** – Nobody is doing anything wrong. If you are the fastest person at unblocking a hard technical problem, every hard technical problem should route to you. Each individual instance is correct. The aggregate is a career spent on work that drains you. 3. **It masquerades as leverage** – Being indispensable at something feels like strength. It is the opposite: it is the definition of a single point of failure, and it is why the work never leaves. 4. **The objection is a false fear** – "If everyone works only in their zone of genius, who does the unpleasant work?" The answer: "For every activity that feels un-fun to you, there is someone out there who not only excels at it but loves it." Including, the source notes, firing people. 5. **The mechanism is transparency plus routing** – Everyone stating openly what their zone of genius is, and then mapping every function to a named owner via an [[Areas of Responsibility]] list. Without the map, work routes by habit, and habit routes to whoever is best at it. ### **So what?** When you run [[The Energy Audit]], the red hours you *expected* are not the interesting result. The interesting result is the green-adjacent work you are excellent at and feel nothing about. That is the material to give away, and it will be the hardest to give away, because everyone around you has a good reason for you to keep it.
